Charcoal Production Equipment List: What You Need Before the Kiln
Every charcoal yard focuses on the kiln. But a kiln only converts what you feed it, and uneven wood is the most common reason a yard runs below its rated yield. Billets that vary in thickness carbonize at different speeds: by the time the thick pieces are done, the thin ones have burned to ash. The fix happens before the kiln, in the cutting yard.
What equipment do you need for charcoal production?
A charcoal production line has two halves. The carbonization half is the kiln or retort. The preparation half is the machinery that turns raw logs into uniform billets, and it is where most yield problems are created or solved. A working preparation line needs three machines: a cutting machine that crosscuts logs to kiln length, a splitter that reduces thick rounds to even billets, and — where shrub and branch wood is available — a branch cutter that converts material most yards currently burn as waste. A cut-and-split processor can replace the first two in one frame for smaller operations. Total connected power for a three-machine line is roughly 85 kW, and the machines occupy a strip about 12 m long. Everything upstream of the kiln is what determines your conversion rate.
Which machine cuts logs to kiln length?
A firewood cutting machine is the workhorse of the yard. The LONWOOD LW-FC40 takes logs from 6 to 40 cm in diameter, in raw lengths up to 10 m, and crosscuts them to any set length between 5 and 30 cm under programmable control.
The detail that matters for charcoal is the feed trough: at 1200 mm wide, it holds several logs side by side so the 1000 mm blade cuts a whole batch in one stroke instead of one log at a time. That is how it reaches roughly 5 m³ per hour with two operators. Cut quality matters too — a burr rate of 0.6 means clean faces, which stack tighter in the kiln and leave less air space to waste.
Why do thick logs need splitting before carbonization?
Because heat travels inward slowly. A 40 cm round carbonizes from the outside in, and the core is still raw wood when the surface has already turned to ash. Splitting the round into 2–8 billets exposes more surface and lets the whole piece carbonize at the same rate.
The hydraulic log splitter LW-LS20 is a vertical multi-column press with 20 tons of force, a 600 mm stroke and a 7-second cycle. It handles 20–45 cm rounds and the number of ways is programmable from 2 to 8, so you can change billet size when you switch wood species or kiln type without changing tooling. Throughput is around 8 m³ per hour from a 10.5 kW motor set — low power for the work it does, because a press does its work slowly and steadily rather than fast and hard.
Can you use branches and shrub wood?
In most regions, yes — and it is usually free. Acacia, eucalyptus regrowth, orchard prunings and shrub species like sandalwood willow are burned or dumped in enormous quantities because no one has a machine that handles them. Flexible branches jam ordinary saws: they bend away from the blade instead of being cut.
The branch cutting machine LW-BC60 is built for exactly this material. It feeds by conveyor through a 1200 × 350 mm intake, handles branches up to 6 cm, and cuts to a programmable 5–50 cm length at about 3000 kg per hour. Wet and dry branches both work. For a yard sitting next to plantation waste, this is the cheapest raw material on the site.
What about a cut-and-split machine instead?
For smaller operations, one machine can do both jobs. The firewood processor LW-FP45 cuts to length and then splits with interchangeable 2–8 way wedges, at about 13 seconds per cycle and 5–8 m³ per hour — with a single operator and an integrated infeed deck.
The trade-off is straightforward. Two dedicated machines give you higher combined throughput and let you run cutting and splitting in parallel with different crews. One processor gives you a smaller footprint, one operator instead of three or four, and one machine to maintain. Yards under roughly 100 m³ per month usually do better with the processor; above that, the dedicated pair pulls ahead.
How much power and space does the line need?

Plan your supply before your machines. A full three-machine line draws about 85 kW, which in most rural sites means a dedicated transformer or a generator sized with headroom — motors draw several times their rated current at startup, so a generator matched exactly to the nameplate figure will stall. All LONWOOD machines are built to your local supply: 220 V, 380 V or 415 V, at 50 or 60 Hz, specified when you order rather than adapted afterwards.
What should you check before ordering?
Ask any supplier these four things, and be suspicious of vague answers:
- Are the wear parts available locally? Saw blades, chains and bearings should be standard sizes you can buy in your own market. Waiting six weeks for a blade from China stops your yard.
- What is the actual diameter range? A machine rated to 40 cm will slow down considerably at 40 cm. Size for your typical log, not your largest.
- Can I see this exact machine running before it ships? A test-run video of your unit — not a stock video of a different one — is the cheapest insurance available.
- Who is building it? Many suppliers online are trading companies reselling machines they did not design, which is why they cannot change a cutting length or a motor for you.
Common mistakes
Buying the kiln first. The kiln is the visible investment, so it gets the budget — and then the preparation line is under-specified and throttles the whole yard.
Sizing to peak, not average. A machine running at 60% capacity lasts years longer than one running flat out, and gives you room to grow.
Ignoring branch material. Yards routinely buy logs while burning branch waste on site. The branch cutter often pays back faster than any other machine in the line.
